Growth on Repeat: A Nine-Step AI-Powered Strategy Pipeline

Challenge

An innovation consulting practice needed a repeatable, sellable workflow for mid-market C-suite growth strategy — one that produces defensible recommendations not tied to a single analyst's judgment. Existing approaches were bespoke per engagement, couldn't scale, and mixed research discipline with opinion. The goal: productize a growth methodology with citation discipline and simulated customer validation built in.

Solution

Built a nine-step pipeline with third-party citation discipline at every step and an explicit human-in-the-loop gate at the midpoint: Company Deep Research → Problem Framing → Customer Context (JTBD/ODI maps, personas) → Prioritized Outcomes (ODI scoring with evidence) → Trend Analysis → Human Validation Checkpoint → Concept Creation (Creative Matrix) → Synthetic Customer Panel (Mom Test principles, 10 personas, forced ranking) → Analysis and Recommendation (top three concepts plus lead thesis). Validation gates and confidence scoring run throughout. Context managed via step summaries and a context brief. 13 output templates and 9 phase-specific skills round out the system. The Synthetic Customer Panel capability was extracted as a standalone tool, compounding the value of the original investment.

Results

Pipeline fully deployed with nine commands from research through recommendation. The Panel Simulation capability from Step 8 was extracted as a reusable standalone tool — same codebase, multiplied surface area. Persona-building and panel-simulation skills are now reusable across the full project portfolio. Framework stable and ready for client engagement, with a human validation checkpoint ensuring strategic judgment stays in the loop before recommendations are finalized.
